Everyone Wants SPIFFE. Almost No One Can Afford to Build It Right.

This report evaluates SPIFFE and SPIRE as a workload identity solution, outlining the extensive ecosystem required for production use (SPIRE server/agents, CSI driver, Envoy, service meshes, OPA, cert-manager, Tornjak, HSM/KMS, monitoring), deployment challenges across cloud, on‑prem, CI/CD and AI agent use cases, and the operational cost and risks of assembling and maintaining the stack; it concludes that SPIFFE is a strong standard but SPIRE is infrastructure-heavy and many organizations should consider commercial alternatives or hybrid approaches rather than a DIY SPIRE rollout.
